Set a shipping cutoff before you draw

The number one failure on a distributed team is a gift that arrives in January. Work backward from the reveal call. Parcels inside one country usually take about a week. International parcels can take two to three weeks, and customs can add more.

A simple schedule for a mid December reveal: sign ups close the first week of November, the draw happens that same day, and the shipping cutoff is about December 5. Put the swap date on the group so it shows on every page. If you have people on three continents, add a few extra days.

Budgets across currencies and countries

Pick one number and say what it covers. "$25 or the local equivalent, shipping included" is clearer than "about $25". Do not convert to the cent. Round to a number that feels the same in each country, such as 25 dollars, 25 euros or 20 pounds.

Decide who pays for international shipping. The fairest rule is that postage counts toward the budget. If your team spans countries with very different costs of living, a lower cap such as $15 keeps it comfortable for everyone.

Gift cards, e-gifts and physical gifts

Handle time zones without a meeting at 3 AM

Do not try to find one hour that suits everyone. Run the draw asynchronously: post the link, set a close date, and draw once. For the reveal, pick a time that is reasonable for most people and make attendance optional. Record it if your team is comfortable with that, or just post photos in a channel afterward.

Give each person at least 48 hours from the draw to ask questions in the anonymous chat before shipping starts.

A video reveal that does not drag

  1. Start the call with five minutes of chat. Latecomers will drift in.
