What changes below 10 people
A small group has fewer possible matches, so secrecy gets harder. With 5 people, you only have 4 choices for who your Santa could be, and two clues will narrow it down. That is fine if your group knows it, but plan for it.
Gifts also feel more visible. Everyone sees who opens what, the budget shows, and the gift is compared to the others right away. Pick a budget and stick to it.
The upside: a small group can spend a little more per person, and the reveal can be personal. Seven people can sit around one table and talk about every gift.
What is the smallest group that works?
- 3 people: possible, but there are only two valid draws, and anyone can guess who has them. Better as a simple gift swap with no secret.
- 4 people: works. You get a few valid draws, but the secret is thin.
- 5 to 6 people: the comfortable minimum for most groups.
- 7 to 9 people: secrecy holds well and the reveal is manageable.
- Two people can not do Secret Santa. They just buy for each other.
Why exclusions get risky
Exclusions, such as 'couples do not draw each other', remove possible matches. In a group of 12 that is a small cost. In a group of 4, one couple can leave only a couple of valid draws, and two couples can make a draw impossible.
Count it out before you start: with 6 people and one couple, each person still has 4 or 5 valid matches. With 4 people and two couples, each person has just 2, and the draw is fragile.

How to avoid swap pairs
A swap pair is when A draws B and B draws A. In a small group it is common, and it feels less secret. If you draw by hand, a pair is easy to spot once you compare notes.
To avoid it: use a tool with a rule that blocks reciprocal pairs, or draw in a single loop. In a loop, sort the names at random, then each person buys for the next one, with the last buying for the first. It guarantees no one draws themselves and no pairs form, though it makes the chain predictable if anyone sees the order.

Budget for a small group
