
Secret Santa problems and fixes
Most Secret Santa problems have a quick fix: replace the drop-out, set exclusions before drawing, nudge late gifts with a deadline, and add a wishlist. Here is what to do for each one.
Someone drops out after the draw
- Ask the person early. A quick message is better than silence.
- If few people have shopped, redraw all names. Otherwise, ask the drop-out's Santa to keep their gift for the person.
- Another way: the organizer or a volunteer takes the drop-out's place, buys for their person and receives the Santa's gift.
- Never leave someone without a gift. That is the worst outcome.
Draw two weeks before the swap date. It gives you time to fix drop-outs.
Someone draws themselves or their partner
A good tool does not let you draw yourself. If you use a hat, put names in and redraw if someone picks their own. For couples, set exclusions before drawing. A gift arrives late
- Set a date and tell people it is the last day.
- Remind everyone a week before.
- If a gift is late, the Santa sends a photo with a note and a promise. The gift still counts.

Blank wishlist or no ideas

Overspending or underspending

Awkward matches
Sometimes you draw a boss, an ex or a person you barely know. Keep the gift simple and kind. If it is truly a problem, tell the organizer privately and ask for a swap. Never ask the whole group. Preventing problems
- Put the rules in writing: budget, date, deadline and what to do if you drop out.
- Keep exclusions up to date.
- Hide the draw from everyone, including the organizer.
- Send one reminder a week before.
- Have a backup gift ready for an emergency, like a gift card.
