White elephant steal rules
The classic white elephant steal rule is three steals per gift, then it is frozen. Most groups also ban the immediate steal-back and let player 1 swap at the end. Use fewer steals as the group gets bigger.
Steal limit by group size
| Group size | Steals per gift | Why | Expected time |
|---|---|---|---|
| 6 to 10 | 3 | Classic game, enough turns for drama | 30 to 50 min |
| 11 to 20 | 2 or 3 | Keeps the game under an hour | 50 to 90 min |
| 21 to 30 | 1 or 2 | Prevents very long play | 60 to 100 min |
| 31 to 50 | 1, or use the dice game | Otherwise it drags | Under 2 hours |
The main steal rules
- Steal limit: a gift can be stolen only so many times. After that, it is frozen with its holder.
- Immediate steal-back: the person who just lost a gift can not take it right back. They must choose another gift or steal a different one.
- Extra turn: when your gift is stolen, you get another turn immediately.
- Frozen gifts: nobody can steal them, including in the final swap, unless you decide otherwise.
- Final swap: after the last turn, player 1 may swap with any gift that is not frozen, as a reward for going first.
- Same-turn steals: you can not steal and open in the same turn. Pick one.

Steal-back: allowed or not?
An immediate steal-back is the main source of long, silly loops where two players trade the same gift. Most rule sets ban it, and it is easy to say "you can not steal back what was just taken, but you may take it later." Some groups ban steal-backs completely for the whole round. If you want a fast game, ban them all. If you want a classic, ban only the immediate one.
Frozen gifts and why they exist
A frozen gift is a gift that has hit its steal limit. It stays with whoever holds it. Freezing protects the game from endless loops and rewards the player who holds a great gift late. Put a sticky note on the gift when it freezes, so everyone can see. To learn the full flow, read white elephant rules. For a rule set with a different name, see Yankee swap rules.
Common disputes and rulings
| Dispute | Ruling |
|---|---|
| A player steals a gift just stolen from someone else | Allowed, if it is not frozen and not the immediate steal-back. |
| Someone opens a gift and hates it | No take-backs. They can be stolen from, or steal on a later turn. |
| Player 1 wants to swap with a frozen gift | Not allowed in the standard rules. |
| Someone skips their turn | They lose the turn, or you let them pass once. |
| Two steals in a row on the same gift | The second counts. The gift may freeze. |
Speeding up a long game
- Lower the steal limit to one or two when the group is large.
- Use a timer of 30 seconds per turn.
- Switch to the dice game for the last round.
- See white elephant variations for other formats.
