How does Secret Santa work?
Everyone in the group is secretly assigned one person to buy a gift for. Each person buys one gift within a set budget, and everyone opens gifts on a swap day. Here are the steps, and what changes for an office, a family or a group of friends.
Secret Santa in 6 steps
- Pick an organizer. One person collects the names, sets the rules and runs the draw.
- Set the budget and the swap date. A common budget is $20 to $25 for an office and $25 to $50 for family or close friends. Choose a date at least two weeks away so people have time to shop.
- Collect the names. Everyone who joins is on the list. A person who is not in the draw does not get a gift and does not give one.
- Draw the names. Each person gets exactly one name, and nobody gets their own. Use a hat, a draw tool or a random Secret Santa generator.
- Buy the gift in secret. Do not say who you drew. Keep to the budget. Many groups also share a short wishlist or a questionnaire so the buyer is not guessing.
- Swap on the date. Give the gift, open them, and guess who had whom. Some groups reveal Santas at the end and some keep them secret for good.
How Secret Santa works at the office
At work the main points are fairness and comfort. Set a firm limit so nobody spends far more than a coworker, make joining optional, and leave out topics that could feel personal. Many teams skip drawing a manager's name or draw them into a separate pair, which keeps the exchange from feeling like a favor to the boss.
Remote teams do it the same way with a swap date for shipping. Give people an address-free option such as a digital gift card if privacy is a concern. See the longer guide for Secret Santa at the office and remote teams.
How Secret Santa works in a family
Families use it to cut the number of gifts. Instead of every adult buying for every other adult, each person buys one larger gift for one person. Couples are often kept from drawing each other, and kids may draw from a kids list while adults draw from an adult list.
The extra rules are about exclusions. A tool that supports a "cannot draw" list saves redoing the draw by hand. Read Secret Santa for family and the guide to exclusions before you start.
How Secret Santa works with friends
With friends the budget and tone are looser, and the reveal is usually part of the party. Add a theme, such as handmade or books only, or play a guessing game at the swap. The group chat usually does the organizing, so a link-based draw tool is easier than passing a hat around. Keep the draw private so the surprise holds up.
How the draw stays secret
In a hat draw, each person looks at their own slip and keeps it hidden. With a tool, each person opens a private link or page that shows only their own giftee. Hollyhush works this way: no app, no account and no email, and the organizer cannot see who has whom unless they turn that on.
If the organizer also plays, a tool is fairer than a hat because the organizer does not know the full list of pairs.

What happens if the draw goes wrong
- Someone draws themselves. Redraw. A good tool never allows this.
- Someone drops out. Redraw if you can, or ask a neighbor in the draw to buy a second gift. See Secret Santa problems and fixes.
- The group is too small. With fewer than five people, guessing is easy. Read Secret Santa for small groups.
- Someone forgets. Send a reminder two weeks and then one week before the swap.
